Global supply chains have had a difficult few years, and procurement teams are re-examining decisions that were settled a decade ago. The question that keeps coming up: should we source components in the UK or overseas?

On unit price, low-cost regions usually win. That is the whole basis of the model, and pretending otherwise helps nobody. But unit price is one line in a longer calculation, and the total cost of a component includes lead time, quality risk, tied-up capital and the cost of being wrong.

What follows is the honest version of that comparison — including the cases where sourcing overseas remains the right commercial decision.

Lead time

Every day a part is late is a day a programme is not moving. That cost rarely appears on a purchase order, but it is real.

Domestic supply removes the international leg entirely — no customs declarations, no port congestion, no freight hubs. A design change discussed in the morning can be reflected in the build that afternoon rather than crossing a twelve-hour time zone gap and coming back tomorrow.

Overseas supply carries logistics overhead even when manufacturing itself is fast. Parts can be made in days and then sit in a container for weeks. Add slow technical feedback loops across time zones and a one-week job becomes a two-month one.

Quality assurance and the audit gap

Quality is straightforward to promise and difficult to verify from five thousand miles away.

Auditing a distant facility is expensive and slow, which means most buyers do not do it after the initial approval. The known failure mode is drift: first-article samples are excellent, then over a production run material grades get substituted or inspection loosens, and the change surfaces months later in a warranty claim.

Proximity is the practical safeguard. You can talk to the engineers who run your parts, and you can visit — by appointment — and see the machines they run on.

Risk and supply chain stability

Stability has a monetary value that only becomes obvious when it is absent.

  • Trade exposure. Domestic supply is not subject to international trade disputes, tariff changes or export restrictions landing mid-programme.
  • Currency. Buying in sterling removes exchange rate movement from your cost base.
  • Legal recourse. A UK supplier sits under UK contract law and UK intellectual property standards. Pursuing a dispute with an offshore entity is difficult enough that most buyers absorb the loss instead.
  • Disruption. Shipping delays, port strikes and congestion stop production without notice, and there is no second option once a container is at sea.

Total cost of ownership, not unit cost

This is where the comparison usually goes wrong. Headline prices get compared; everything downstream of the headline does not.

Where overseas sourcing is the right answer

We would be selling you something if we pretended otherwise.

  • High, stable volumes of a settled design. When a part is frozen, tooled and running at scale, unit cost dominates and overseas manufacturing is difficult to beat.
  • Commodity components. Standard fasteners, mouldings and off-the-shelf parts where specification is fixed and suppliers are interchangeable.
  • Where the cost gap is genuinely large. On some parts the difference is not marginal, and the logistics overhead does not close it.
  • Where you already have a good supplier. A long-standing relationship with a well-audited overseas manufacturer is an asset. Do not throw it away on principle.

The strongest position for most manufacturers is not one or the other. It is volume production wherever it is most efficient, with a domestic route for the parts that move quickly, change often, or cannot wait — development components, bridge production, obsolete replacement parts, and anything where a stopped line costs more per hour than the parts cost in total.

Sustainability

As ESG commitments harden into tender requirements, the footprint of the supply chain becomes a procurement criterion rather than a nice-to-have. Manufacturing domestically removes the international freight leg, and producing on demand rather than to a minimum order reduces both material waste and the warehousing that sits behind held stock.

What to do with this

Run the comparison on a real part rather than in the abstract. Take something you currently source overseas, price it domestically including the freight, duty, MOQ and carrying cost you are actually paying, and see where it lands. On high-volume settled parts it will probably confirm your existing decision. On low-volume, fast-moving or critical parts, the answer surprises people.
